Hiring an SEO agency is one of the easiest decisions to get wrong, the work is invisible, the results take months, and you often do not know you have been had until a year has passed. This checklist is what we would hand a friend in Lahore before they sign anything.
Start with the business outcome, not the rankings
The first question an agency should ask you is what a good result looks like: more phone calls, more quote requests, more store visits. If the conversation stays on "rankings" and "traffic" without connecting to your actual business, that is a warning. A DHA boutique and a Township workshop need completely different SEO, one lives on Instagram and branded searches, the other on local service queries and Google Maps. The agency should understand which game you are playing before quoting a price. Anyone selling the same package to both is selling a package, not a strategy.
| Option | Typical monthly range | Best for |
|---|---|---|
| DIY with free guides | Your time | Learning the basics before spending |
| Freelancer retainer | PKR 25, 000 to 60, 000 | Single channel maintenance on a small site |
| Local agency retainer | PKR 60, 000 to 150, 000 | Ongoing SEO with proper reporting |
| Full service growth plan (Rankwox) | $149, $749 | Bundled SEO, ads, content and automation |
Ranges are illustrative, always compare scope line by line, not price alone.
The 7 point checklist
1. Ask what they will actually do each month
Vague answers like "we will do on page and off page SEO" mean nothing. Press for specifics: which pages will they fix, what content will they write, how many links will they build and from where. A serious agency can describe the first 90 days in concrete tasks. If they cannot, they probably do not have a plan, they have a billing cycle.
2. Check that you keep ownership
You must own your website, hosting, domain, analytics and ad accounts. Full stop. Some agencies register everything under their own accounts so leaving means losing everything. Ask upfront: "If we part ways, what exactly do I keep?" The right answer is everything. Anything less is a deal breaker, and it is worth deciding before you need it.
3. Look at reporting, not promises
Ask to see a sample monthly report. It should show work completed, rankings movement, traffic and, most importantly, enquiries and leads attributed to SEO. Reports full of "impressions" and "visibility scores" with no business outcomes are designed to look good while saying nothing. Measurement is where honest agencies live and dishonest ones hide.
4. Run from guaranteed rankings
Nobody can guarantee page one, not even Google's own partners. An agency that guarantees rankings is either lying or planning to rank you for keywords nobody searches. What a good agency can guarantee is process: audits, fixes, content, outreach and honest reporting. Process is checkable. Rankings are a hope dressed as a promise.
5. Ask who does the work
Many "agencies" are resellers who outsource everything to the cheapest freelancer available and pocket the difference. Ask who will actually work on your account, how experienced they are, and whether you can speak to them. A real team has names and faces; a reseller has excuses. There is nothing wrong with outsourcing, but you deserve to know what you are buying.
6. Compare pricing against the market, not against zero
Real SEO for a small business in Pakistan typically runs PKR 40, 000 to 120, 000 a month depending on competition and scope. Quotes far below that cannot fund actual work, at PKR 15, 000 a month, you are buying automated reports and maybe a few directory links. Price is not proof of quality, but impossibly cheap pricing is proof of something. Get two or three itemised quotes and compare the work, not just the number.
7. Test with a small engagement first
You do not have to commit to a year on day one. Start with a one time audit or a three month trial with clear review points. Watch how they communicate: do they answer plainly, admit what they do not know, push back when your idea is bad? The trial reveals the relationship. A good agency behaves well before the contract too, which is why our SEO services always begin with a free audit and a conversation, not a locked in retainer.
| What you hear or see | Green flag | Red flag |
|---|---|---|
| Reporting | Sample report shows leads, sales and spend | Only rankings and traffic screenshots |
| Ownership | “You keep everything if we part ways” | Accounts registered under their name |
| Timelines | “Meaningful movement in 2 to 4 months” | “Page one in 30 days, guaranteed” |
| Pricing | Itemised scope, price tied to the work | One vague package for every business |
| Questions they ask | About your customers, margins and goals | None, they pitch before listening |

Set review points, not just contracts
Agree on what success looks like at month one, three and six, specific, measurable things like fixed technical issues, published content and enquiry trends. Reviews keep both sides honest. An agency doing real work welcomes them; one coasting on autopilot will resist them. The contract length matters less than the habit of looking at the evidence together.
Stay involved enough to judge the work
You do not need to learn SEO, but you should read the reports and ask one hard question a month. "What did this link cost us in results?" is enough. Clients who engage get better work, attention is a quality control mechanism. The agencies worth keeping actually prefer it, because informed clients approve better content and convert more of the traffic they earn.
Know when to walk away
If months pass with no visible work, no explained strategy and no improvement in anything measurable, it is not going to turn around. SEO takes time, but "takes time" is not a license for invisibility. A professional parting, with full handover of everything you own, is normal in this industry. And if you are switching, our local SEO services start with understanding what the last agency did, so nothing already earned is lost in the move.
